Problem

The Hasura image's cli-migrations entrypoint runs metadata apply, migrate apply and metadata reload on every pod start. Each one bumps the metadata resource version, and every running replica then rebuilds its schema cache through schema-sync and keeps that memory. On prod4, envs get 13–30 Hasura pod starts a day (spot reclaims, Karpenter consolidation), so pods climb to 1.1–1.6Gi of their 2Gi limit.

The staging2 test on 2026-10-18 compared 10 restarts with the apply on and with it skipped (results):

apply on every start apply skipped
resource version 35 → 55 55 → 55
rebuilds on the pod that stayed up 20 0
its memory 814Mi → 1117Mi 503Mi flat

Change

  • New migration create_sequent_ops_hasura_apply_state: a one-row table sequent_ops.hasura_apply_state (checksum, applied_at). It isn't tracked in Hasura metadata, so it isn't exposed through GraphQL.
  • hasura/docker/sequent-entrypoint.sh (the new image ENTRYPOINT) hashes /hasura-metadata + /hasura-migrations:
    • same checksum as the stored one → starts the upstream entrypoint with its dirs pointed at a missing path, so all three steps are skipped;
    • otherwise (new image, no row yet, database not readable) → the full upstream apply as today, then sequent-record-apply.sh stores the checksum and starts the server.
  • CMD and the gitops args (timestamped tee /tmp/hasura.log for the liveness probe) are unchanged.

hasura-cli metadata diff can't be used for the "unchanged" check: right after a successful apply it still prints about 2,800 lines, because the server normalizes the metadata. migrate status is reliable, but it only covers migrations.

Behaviour change to be aware of: a metadata change made directly in a running env (console or API) is no longer reset by the next pod restart. It stays until the next image with different metadata is applied. Step metadata changes go through hasura console into git anyway.

Tests

hasura/tests/entrypoint.test.sh (Docker, run from the repo root) builds the image, runs it against Postgres 15 and checks:

ok fresh DB: applies metadata
ok same image restarted: skips the apply
ok same image restarted: resource version unchanged
ok same image, third start: resource version unchanged
ok changed metadata: applies
ok changed metadata: is live
ok changed image restarted: skips the apply
ok changed image restarted: resource version unchanged
ok state row missing: applies
all passed

Before the change, 5 of these failed (the resource version went 3 → 5 → 7 on plain restarts). I also ran it with the gitops args on both paths: healthz OK, running as user hasura, /tmp/hasura.log written with the timestamp prefix.

Cherry-picks: release/10.1, release/10.0, release/9.0 (linked PRs).

Summary by CodeRabbit

  • Performance
    • Hasura skips reapplying unchanged metadata and migrations on repeated starts, while applying updates when they change.
  • Reliability
    • If recording the apply state fails, Hasura continues starting; clearing the saved state allows metadata and migrations to be applied again.

The cli-migrations entrypoint applies metadata, migrations and a metadata
reload on every pod start. Each one bumps the metadata resource version, so
every running replica rebuilds its schema cache and keeps the memory. With
frequent pod moves (spot, Karpenter) pods climb to 1.1-1.6Gi.

The image now records a checksum of its baked metadata and migrations in
sequent_ops.hasura_apply_state after a successful apply, and skips all three
steps when a start finds the same checksum. A changed image, a missing state
row or an unreadable database falls back to the full apply.

📝 Walkthrough

The Hasura image now compares metadata and migration directory checksums with a value stored in PostgreSQL. It skips applying unchanged directories, records changed checksums, and includes Docker-backed tests for startup and metadata changes.

Changes: Hasura Apply Checksum Tracking

Layer / File(s) Summary
Apply-state schema
hasura/migrations/backend-db/1792341751208_create_sequent_ops_hasura_apply_state/up.sql, hasura/migrations/backend-db/1792341751208_create_sequent_ops_hasura_apply_state/down.sql
The migration creates sequent_ops.hasura_apply_state with a single permitted row, a required checksum, and an applied_at timestamp. The rollback drops the table and schema if they exist.
Checksum startup and recording
hasura/docker/sequent-entrypoint.sh, hasura/docker/sequent-record-apply.sh
The entrypoint hashes the metadata and migration directories and compares the result with the stored checksum. If they match, it disables both directories before executing the upstream entrypoint. Otherwise, it passes the checksum and database URL to a wrapper that records the checksum and executes its supplied command.
Image wiring and startup validation
packages/Dockerfile.hasura, hasura/tests/entrypoint.test.sh
The Dockerfile installs both scripts and sets the Sequent entrypoint. The integration test checks first apply, repeated-start skipping, changed metadata, and reapplication after deleting the stored state row.

Startup now skips Hasura metadata and migration application when the image content has not changed. If a metadata or migrations directory variable is set to an empty string, the stored checksum can claim content was applied when it was not, and later restarts may skip that content. This needs an unusual configuration but is a one-line fix worth making before merge.

Preserve a pre-existing sequent_ops schema.

up.sql uses CREATE SCHEMA IF NOT EXISTS, so this migration may not own the schema. If the schema contains another object, this DROP SCHEMA blocks rollback. If it was already empty, rollback removes a schema that existed before the migration. Remove this statement, or drop the schema only when the migration can establish that it created it.

Include symlinked input files in the checksum.

If a metadata or migration file is a symlink to a target outside the directory, find . -type f omits it. The upstream entrypoint preserves the symlink when it copies the directory for application. A changed target can therefore leave CHECKSUM unchanged and cause startup to skip changed content. Hash the content used through supported symlinks, or reject symlinked inputs rather than recording an incomplete checksum. (raw.githubusercontent.com)

Match the upstream handling of empty directory variables.

When HASURA_GRAPHQL_MIGRATIONS_DIR is set to an empty string, :- hashes /hasura-migrations, but the pinned upstream entrypoint treats the variable as set and skips migration application. The recorder can then save a checksum for migrations it did not apply. If the variable is later unset, the checksum still matches and startup skips those migrations. The metadata variable has the same mismatch. Use defaults only when the variables are unset, not when they are empty. (raw.githubusercontent.com)

Closing: we're keeping the native Hasura cli-migrations entrypoint and not adding custom code on top. Memory savings are small (~15 GiB of requests on prod4); the bigger cost item is the CPU request, which goes through gitops values instead. See https://github.com/sequentech/meta/issues/14308.
