Fork a hosted ACP agent's turn from the commit it made - #2003
AI-4291 (no GitHub issue: the work is tracked in Linear)
What & why
Lets the server fork a hosted ACP agent's turn from a commit read off its shell output. The daemon resolves an abbreviated sha as a worktree base, locally or among origin's branches, and advertises that with SupportsAbbreviatedShaBaseRef. It also records a pending ACP tool call with the input its first update supplies, because OpenCode announces a call before its arguments have streamed.
Where to look
AcpHostedAgentRuntime.AggregateUpdate: only a pending call with no input (or only cwd/workdir) is held; it is released in order ahead of the next transcript content, and counts as activity while held, so the silence note and activity clock read it as output.
Verification
AcpTranscriptAggregationTests: the pending-call and parallel-call tests fail against the previous runtime (the ToolCall carries {"cwd":"/w"} instead of the command).
WorktreeManagerTests: the pushed-abbreviation test fails against the previous resolver with couldn't find remote ref 6e8e42b; the hex-named-branch test fails when the sha is looked up before the branch.
The daemon publishes with AOT and no IL warnings.
Summary by CodeRabbit
New Features
Worktrees can now be created from abbreviated commit IDs, including commits available from the remote. Abbreviations are used only when they resolve unambiguously to a matching commit.
Bug Fixes
Hexadecimal-looking branch names now resolve to the branch rather than a same-named tag.
Tool calls whose inputs arrive in later updates are now recorded in announcement order, before subsequent text. Calls that never receive usable input are still recorded when the turn ends.
A fork base read off a shell commit carries the abbreviation git printed, which
origin cannot serve, so the daemon resolves it among its own commits and
advertises that it can.
OpenCode announces a call before the model has streamed its arguments, so
the command arrives only on the in_progress update. A call that already
carries its input is recorded at once, as before.
The ACP runtime now holds tool calls with incomplete input until matching updates or turn flushing release them. The daemon advertises abbreviated-SHA base-ref support and resolves abbreviated commits during worktree creation.

The runtime captures raw input and holds calls with absent or incomplete input. Matching updates release held calls in order, and turn flushing releases remaining calls before open text. Tests cover updated input, parallel calls, and calls with no later input. The test helper supports raw input JSON.

Worktree creation checks local branches before commits. It resolves lowercase hexadecimal commit IDs from 7 to 64 characters and fetches origin before retrying unresolved abbreviations. Tests cover local SHA prefixes, branch-name precedence, and an abbreviated SHA for a commit on origin.

Merge Risk: Moderate · up to fcc96
Empty message chunks can leave tool calls with incomplete input in the transcript. Fix that before merging; the SHA-256 prefix limitation also warrants owner awareness.
Security architecture risk: Low · up to fcc96
The changes retain existing input validation, permission handling, and protected checkout behavior. No introduced security vulnerability was established, but repository-specific fetch settings and server-side use of the new capability remain unverified.
Retained concerns
No architecture-level concerns identified.
Security review details
Security Blast Radius
inferred — The demonstrated additional mutation scope is the selected repository's fetched objects and configured fetch destinations, plus the new worktree and runtime-local held transcript state. The changed fetch does not introduce a caller-selected remote URL, although its actual destinations and credential behavior depend on unavailable repository configuration.
Trust Boundaries and Controls
observed — Hub-supplied base refs must pass Git branch-name validation unchanged, and leading hyphens are rejected. Commit resolution verifies a commit object and checks its prefix for recognized abbreviations. Git receives separate process arguments with interactive credential prompts disabled. The later named-ref fallback is not a prefix-only identity guarantee, but that fallback also exists in the merge base.
Resilience and Maintainability Implications
observed — The new fetch disables automatic maintenance, pruning for origin, and submodule recursion, and avoids writing FETCH_HEAD. Nonzero fetch exit status permits another resolution attempt; timeout aborts the launch through the existing bounded process-kill path. Worktree metadata changes remain serialized separately. These controls limit interference but do not make the shared origin fetch and subsequent creation one atomic transaction.

High-Level Assessment
The following are alternative approaches to this PR:
1. Expand SHAs before dispatching the fork
➕ Keeps abbreviation handling outside the daemon's worktree creation path.
➖ The dispatching server may not have the daemon's local commits or refs, so it cannot reliably resolve unpushed forks.
Recommendation: Keep resolution in the daemon, where the target repository and its local-only commits are available. Fetching origin branches only after a local miss also avoids unnecessary network work; retain the capability flag so older daemons are not sent unsupported abbreviations.

ServerConnection advertises SupportsAbbreviatedShaBaseRef, but kcap-server does not read or
retain that capability and sends observed abbreviated commit SHAs as fork base refs without checking
it. When the selected checkout belongs to an older daemon, that daemon cannot resolve the
abbreviation and the fork launch fails.
ⓘ Recommendations generated based on similar findings in past PRs
Evidence
The PR adds the capability and its local abbreviated-SHA resolver. The server accepts 7–40-character
commit SHAs and forwards a selected SHA as the base ref, but its connection contract has no
corresponding capability field and its fork guard checks only branch support.
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution
## Issue description
The new daemon advertises abbreviated-SHA support, but kcap-server does not consume the flag before dispatching an abbreviated fork base to a selected daemon. Older daemons cannot resolve that base.

## Recommended Fix
Update kcap-server to deserialize and retain the advertised flag, expose it on the selected daemon's checkout match, and refuse an abbreviated-SHA fork when that daemon lacks support. Coordinate deployment so older daemons default to unsupported.

The SupportsAbbreviatedShaBaseRef comment explains the default by referring to a daemon that
predates the field instead of describing the current compatibility behavior. That historical
qualifier is attached to the serialized capability field and can become misleading as supported
daemon versions change.
+ // A launch's base ref may be an abbreviated sha, which the daemon resolves among its own commits.+ // False from a daemon predating it, which would fetch the abbreviation from origin and fail.+ bool SupportsAbbreviatedShaBaseRef = false,
Relevance
●●● Strong
Recent precedents favor durable current-behavior comments over historical version narration.
ⓘ Recommendations generated based on similar findings in past PRs
Evidence
The added comment attributes the field's behavior to a daemon being older than the change, which is
historical change narration rather than a durable description of current behavior.
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution
## Issue description
The comment for `SupportsAbbreviatedShaBaseRef` uses historical daemon-age language (`predating it`), which is time-sensitive and can become misleading as versions change.
## Fix Focus Areas
- src/Capacitor.Cli.Core/Models.cs[2284-2286]
## Recommended Fix
Rewrite the comment to describe the field's current behavior: `false` means the connected daemon does not resolve abbreviated SHA base refs and the server must not rely on that capability. Remove the reference to daemons predating the field.

3. Some short commit IDs cannot be fetched✗ Dismissed
Description
IsAbbreviatedSha() stops at 39 characters even though ResolveLocalCommitAsync() accepts
64-character object IDs. In a SHA-256 repository, a 40–63-character abbreviation absent locally
skips the branch fetch and reaches the direct remote fetch path, which the new lookup was intended
to avoid for abbreviations.
ⓘ Recommendations generated based on similar findings in past PRs
Evidence
The resolver admits IDs through 64 characters and accepts 64-character resolved IDs, while the fetch
branch runs only for values classified as abbreviated. Values of length 40–63 that are not local
therefore proceed to the direct fetch using the supplied value as its refspec source.

4. Parallel call loses input when updates arrive out of order✓ Resolved
Description
In the ToolCallUpdate held case, ReleaseHeldCallsLocked(held + 1) also releases every call held
before the updated one, including calls whose input has not arrived yet. When parallel pending calls
A and B get their inputs in the order B then A, A is recorded with no input. A's later update then
misses HeldIndex, goes to default, and its rawInput is dropped for good.
+ case AcpUpdateKind.ToolCallUpdate when HeldIndex(update.ToolCallId, agentId) is >= 0 and var held:+ var result = AcpEventTranslator.Translate(update, seq: 0, NowIso(), logger: _logger, debugFrames: _debugFrames);+ if (update.ToolInputJson is null && result is null) break;+ if (update.ToolInputJson is { } supplied)+ _heldCalls[held] = (_heldCalls[held].Call with { ToolInputJson = supplied }, agentId);+ ReleaseHeldCallsLocked(held + 1);
Relevance
●●● Strong
This is a concrete ordering bug causing later input loss; runtime concurrency findings are routinely
accepted.
ⓘ Recommendations generated based on similar findings in past PRs
Evidence
HeldIndex(B) is 1, so ReleaseHeldCallsLocked(2) emits A unchanged (its input is null or
cwd-only) and removes it from _heldCalls. When A's input-bearing update arrives, HeldIndex
returns -1, the default branch runs, and Translate returns null for an in_progress update, so
nothing records the input. The parallel test only covers inputs that arrive in the order the calls
were announced.
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution
## Issue description

## Recommended Fix
Mark each held entry as ready once its input is supplied, by storing the updated call along with a ready flag. Then release only the leading run of ready entries. Alternatively, emit the ready call right away and leave earlier ones held. Add a test where B's input arrives before A's.

View medium (2) 5. A short commit ID can select a wrong base✗ Dismissed
Description
CreateAsync() accepts a locally resolved abbreviation before fetching origin, without checking
whether another commit on origin has the same prefix. If an abbreviation printed on another machine
matches a different local-only commit, the worktree starts from that local commit and never examines
the intended remote commit.
+ // A commit that exists only locally (a fork's unpushed head) has nothing to fetch.+ if (await ResolveLocalCommitAsync(repoPath, baseRef) is { } commit)+ return await AddAtCommitAsync(commit, "local commit");
Relevance
●●● Strong
Returning the first local abbreviation match before remote resolution can select the wrong commit.
ⓘ Recommendations generated based on similar findings in past PRs
Evidence
The new local lookup returns immediately on a match. It searches the local object database, while
the origin fetch occurs only after that lookup fails; a remote commit not yet present locally cannot
make the initial prefix lookup ambiguous.
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

For abbreviated IDs, check for competing local and fetched-origin matches before choosing a base; reject ambiguous prefixes rather than silently selecting the local commit. Preserve support for commits that exist only locally and test a local-versus-origin prefix collision.

6. Unrelated updates flush waiting calls without input✓ Resolved
Description
AggregateUpdate calls FlushOpenRunLocked() in its default branch, releasing every held call
even when Translate returns null for a status-only tool_call_update, plan, or
available_commands_update. If an earlier running call sends a progress update while another call
is held awaiting input, the held call is recorded with empty or cwd-only input, and its later
input-bearing update misses HeldIndex and has its ToolInputJson discarded.
ⓘ Recommendations generated based on similar findings in past PRs
Evidence
The matching-update arm protects a held call only when the update matches its ID and agent. An
unrelated status-only update instead reaches the default branch, which calls
FlushOpenRunLocked() before translation; that flush releases all held calls even though
Translate returns null for a non-terminal or result-less ToolCallUpdate and for Plan or
AvailableCommands updates. Once released, the held call is no longer found by HeldIndex, and
translation of its later in-progress input-bearing update returns null, dropping ToolInputJson.
The new tests do not cover an unrelated non-content update arriving while a call is held.
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution
## Issue description
An unrelated update that produces no transcript envelope can release a call still waiting for input. When that input arrives later, it is discarded rather than recorded with the call.
## Fix Focus Areas
- src/Capacitor.Cli.Daemon/Services/AcpHostedAgentRuntime.cs[1920-1935]
- src/Capacitor.Cli.Daemon/Services/AcpHostedAgentRuntime.cs[1959-1962]
## Recommended Fix
In the `default` branch, translate the update first. Keep `FlushRunTextLocked()` for the kind transition, but release held calls only when translation is non-null, immediately before `EmitEnvelope`; preserve release before subsequent transcript content and at turn end. Add a test where call A is running, call B is held, and a status-only update for A arrives before B’s input-bearing update; verify B is recorded with its input.

7. An empty input update releases a waiting call✓ Resolved
Description
AggregateUpdate() holds calls using AwaitsInput() but releases them for any non-null
update.ToolInputJson, including {} and cwd/workdir-only objects that AwaitsInput() considers
incomplete. When an in-progress update repeats one of those placeholders, the call is released with
empty input and the later command-bearing update falls through the default branch.
+ if (update.ToolInputJson is null && result is null) break;+ if (update.ToolInputJson is { } supplied)+ _heldCalls[held] = (_heldCalls[held].Call with { ToolInputJson = supplied }, agentId);+ ReleaseHeldCallsLocked(held + 1);
Relevance
●●● Strong
The release condition contradicts the hold predicate and demonstrably drops later command input.
ⓘ Recommendations generated based on similar findings in past PRs
Evidence
The hold condition uses AwaitsInput(...) at line 1911, while the release condition checks only
update.ToolInputJson is { } at line 1923, so an incomplete but non-null value satisfies the
release condition. The added A_pending_tool_call_with_its_input_is_recorded_without_waiting test
shows that updates with rawInput: "{}" occur; reduction retains that raw JSON, and a non-terminal
status update emits no envelope to prevent the placeholder from triggering release.
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution
## Issue description
A held call is released when an update repeats non-null but incomplete input such as `{}` or a cwd/workdir-only object, before an update containing the command arrives.

- src/Capacitor.Cli.Daemon/Services/AcpHostedAgentRuntime.cs[1920-1928]
- src/Capacitor.Cli.Daemon/Services/AcpHostedAgentRuntime.cs[1980-1987]
## Recommended Fix
Treat update input as supplied only when `update.ToolInputJson is { } s && !AwaitsInput(s)`. Otherwise, keep the call held if there is no result; continue to release it when a result arrives or at the next transcript-content or turn-end fallback. Test successive placeholder updates followed by command input.

Keep held calls through empty chunks.
If a pending call is followed by an empty agent_message_chunk, FlushOpenRunLocked() releases the call before its input arrives. A later tool_call_update cannot correct the emitted ToolCall, because the call is no longer in _heldCalls. The notification path already treats an empty chunk as carrying no turn output. Defer release until a chunk has content, a result requires ordering, or the turn ends. Add an empty-chunk case to the aggregation tests. (raw.githubusercontent.com)
