Why

Task 2026-11-04t00-00-02-431z: docs-drift

The task was to detect and correct drift between @getdevintern/code / @getdevintern/pm behavior and the guides under docs/code and docs/pm. The webhook deployment guide documented WEBHOOK_AUTO_REPLY as a supported environment variable, but no code path reads it. packages/code/src/lib/webhook/runtime.ts builds WebhookServerConfig without an auto-reply field, and the only remaining occurrence outside docs is the CLI help string in packages/code/src/lib/code-host/cli.ts. The variable is therefore inert, so the docs contradicted the code.

What changed

Removed the stale WEBHOOK_AUTO_REPLY entries from docs/code/github-integration.md:

  • the environment-variable example in “Running the Server”
  • the Environment=WEBHOOK_AUTO_REPLY=true line in the systemd unit example

No code, flags, defaults, or environment variables were changed. The rest of the guide still documents the live webhook settings (WEBHOOK_AUTO_REVIEW, AUTO_REVIEW_ITERATIONS, WEBHOOK_MAX_RETRIES, WEBHOOK_VALIDATE_IP, WEBHOOK_QUEUE_DB, WEBHOOK_DEBUG, WEBHOOK_PORT, WEBHOOK_HOST).

Scope

In scope: the documented @getdevintern/code surface — top-level flags, worker subcommands, environment variables, and the workspace.toml / [[automations]] schemas. I compared those against devintern --help, devintern worker --help, packages/code/src/lib/cli/*, environment reads under packages/code/src and the shared source packages, and packages/code/src/lib/workspace/config.ts plus packages/code/src/lib/automation/config.ts.

Out of scope: prose/style gaps, undocumented internal context variables (DEVINTERN_RESULT_FD, DEVINTERN_WORKSPACE_REPO, etc.), build-time analytics variables, and packages/code/docs/WEBHOOK-DEPLOYMENT.md because the task limits documentation to docs/code/*.md and docs/pm/*.md.

docs/pm was checked against packages/pm: no documented flag or environment variable was missing from the code, and no documented PM flag was absent from the parser.

Tradeoffs

The CLI’s devintern webhook serve --help output still prints WEBHOOK_AUTO_REPLY even though the server never reads it. Fixing that would require a code change, which the task forbids, so the guide now matches actual behavior while the help text remains inconsistent. Removing only the inert variable keeps the edit minimal; the guide does not add a replacement setting because auto-reply behavior is not configurable.

Blast Radius

Documentation-only change. Affected page: docs/code/github-integration.md. No runtime callers, configuration parsing, or published API behavior changed. Readers who previously set WEBHOOK_AUTO_REPLY=true were already getting no effect; the guide no longer implies otherwise.

Verification

  • bun run format:check — passed: 12 turbo tasks successful and oxfmt --check clean for examples/pipeline-plugins.
  • Confirmed no process.env.WEBHOOK_AUTO_REPLY reads exist: grep -rn "WEBHOOK_AUTO_REPLY" packages/code/src returns only the help text in packages/code/src/lib/code-host/cli.ts.
  • Confirmed the only edited file is docs/code/github-integration.md via git status --short.
  • Did not run the full test suite; the task states a docs-only change does not need it.

This PR was automatically created by @devintern/code

- Remove the stale WEBHOOK_AUTO_REPLY line from 'devintern webhook serve --help'; no runtime code reads the variable.
- Assert the removed variable is absent from the help output and extend the canonical webhook serve help test.
- Drop the same no-op variable from the package-local WEBHOOK-DEPLOYMENT.md copy so it stays in sync with the public guide.

Docs drift: remove stale WEBHOOK_AUTO_REPLY

Why this change is needed

The task is to find and fix concrete contradictions between documented user-facing behavior and the code, treating the code as authoritative.

Evidence from verification shows WEBHOOK_AUTO_REPLY was documented in the webhook deployment guides and printed by devintern webhook serve --help, but no runtime code reads process.env.WEBHOOK_AUTO_REPLY. Users could set it expecting an effect that does not exist.

No motivation beyond the docs-drift task was provided.

What changed

  • Removed WEBHOOK_AUTO_REPLY from the public webhook guide's environment-variable list and systemd example.
  • Removed the same variable from the package-local webhook deployment guide, including its systemd example.
  • Removed the stale help line from devintern webhook serve --help.
  • Added a regression assertion that the webhook-serve help output does not mention WEBHOOK_AUTO_REPLY.

Resulting behavior: the CLI help and deployment guides no longer advertise a no-op setting. No runtime behavior should change because no production code read the variable.

Scope note: the package-local guide is outside the docs/code/*.md scope named in the task, and the help text change is a code-file change rather than a docs-only change.

Validation actually performed

Observed in the pipeline evidence:

  • bun run format:check exited 0.
  • Auto-review reports the full CLI test file passed, 51/51, including the new assertion.
  • A repository grep found no remaining WEBHOOK_AUTO_REPLY reference in packages/code/src; the only remaining reference is the new test assertion.
  • git log -S 'process.env.WEBHOOK_AUTO_REPLY' --all returned no commits, per auto-review.

Not recorded:

  • No automated test or lint check covers the Markdown deployment guides. There is no docs-lint that would catch this drift reappearing.

Material risks

  • The change edits a source file and a test, not only documentation. The task said to fix documentation and treat code as authoritative. Removing the help line is low risk because the variable is dead, but reviewers should confirm they accept the scope.
  • The package-local deployment guide is outside the task's declared docs scope.
  • Documentation can drift again because neither Markdown guide is validated.
  • Residual drift remains: the webhook-serve help still omits WEBHOOK_AUTO_REVIEW and AUTO_REVIEW_ITERATIONS, both of which are real, documented variables read by the code. This change does not address them.

Where reviewers should focus

  • packages/code/src/lib/code-host/cli.ts: confirm removal of the stale help line.
  • packages/code/tests/cli.test.ts: confirm the assertion guards the intended help output.
  • docs/code/github-integration.md and packages/code/docs/WEBHOOK-DEPLOYMENT.md: confirm the removed examples are complete and no other dead variables were missed.
  • Decide whether the out-of-scope package-local guide edit and the remaining help omissions should be follow-ups.

Evidence boundaries

  • Observed: the diff, the passing format check, the reported 51/51 CLI test result, and the grep results above.
  • Inferred: that removing a variable never read at runtime cannot change behavior.
  • Suggested, not performed: adding a docs-lint check that verifies deployment-guide environment variables are referenced in packages/code/src.

Summary

This change removes WEBHOOK_AUTO_REPLY from the webhook deployment guidance (docs/code/github-integration.md, packages/code/docs/WEBHOOK-DEPLOYMENT.md) and from the devintern webhook serve --help text, and adds a regression assertion so the dead variable cannot return to that help output. The task exists to keep user-facing documentation and CLI surface aligned with the code, and no code reads this variable, so the documented knob was misleading users. Everything else (flags, other env vars, workspace/automation fields) was reviewed and found consistent.

Evidence

Focused diff sketch — one dead name removed from every user-facing surface:

docs/code/github-integration.md -export WEBHOOK_AUTO_REPLY="true" (env block + systemd unit)
packages/code/docs/WEBHOOK-DEPLOYMENT.md -export WEBHOOK_AUTO_REPLY=true (env block + systemd unit)
packages/code/src/lib/code-host/cli.ts -console.log(" WEBHOOK_AUTO_REPLY ...")
packages/code/tests/cli.test.ts +expect(result.stdout).not.toContain("WEBHOOK_AUTO_REPLY")

Validation observed in the evidence:

  • bun run format:check: exit 0 (__verify-1).
  • CLI test file: 51/51 passing, including the new assertion (auto-review).
  • grep -rn WEBHOOK_AUTO_REPLY after the change: only packages/code/tests/cli.test.ts:146 remains; no process.env.WEBHOOK_AUTO_REPLY reference exists anywhere in packages/code/src, and git log -S finds no commit that ever added one (auto-review).

Before/after execution results were not captured side by side. The only direct run recorded is a "before" observation: devintern webhook serve --help printed the WEBHOOK_AUTO_REPLY line. The "after" state is supported only by the passing test assertion, not by a captured help-output run.

Merge Danger

Reverting this restores text only: the two guides and the help block would again advertise an environment variable that no code reads, so runtime behavior is identical either way — the risk is misleading operators, not breakage. Blast radius is limited to docs/code/github-integration.md, packages/code/docs/WEBHOOK-DEPLOYMENT.md, the help string in packages/code/src/lib/code-host/cli.ts, and one assertion in packages/code/tests/cli.test.ts; nothing imports the help printer's output, and no config schema or process.env read changed. No staged rollout is needed because the change cannot alter webhook handling; the one caveat is that a release containing the new test must ship with the matching help text, since the test now fails if the string reappears.
