Replace the redundant flat-file discovery mode with three documented layouts: single deployment, environment files, and environment directories. Automatic discovery rejects mixed environment-file and environment-directory candidates; explicit selection remains available. The env alias is removed.

Replace the old combined showcase with focused local tutorials and move complex authoring inputs into test fixtures to preserve coverage. Add public application/platform example links and update workflow choices and generated CLI documentation.

Validation: core suite passed (1,188 tests); format and lint passed; strict documentation build passed. Quickstart and both environment layouts completed apply, no-change plan, and destroy locally. The operation tutorial was exercised separately. No AWS resources were created.

Platform and public example PRs are coordinated follow-ups. Rebuilt Platform containers are healthy. In the execution image, discovery accepts the retained layouts, rejects removed modes and mixed layouts, and the directory-layout dev/prod targets each completed apply, no-change plan, and destroy. Breaking change, with no compatibility aliases.

Related drafts: Platform, managed example, application example.

Directory-based environment runfiles now participate in CI execution rows, with a regression test. Full authenticated GitHub onboarding/approval and real AWS deployment have not been exercised.
