aimux restart refused on behalf of conversations that did not exist, and had
done so for the life of every codex agent. It blocked a local install, which is
how it surfaced.

Codex has no flag that can dictate its conversation id at launch, so every
codex session is born without a backendSessionId. The restart guard held a
restart open until that id appeared, and nothing in the system could ever write
one. Four commits, each with its own prove-failed gates.

What was wrong, in order of discovery

  1. The guard waited for an id nothing could supply. Codex is declared
    exact-resume from resumeArgs carrying {sessionId}, so the guard applied;
there was no acquisition path behind the declaration.
  2. Discovery could not tell one conversation from another. A reused
worktree holds a transcript per agent that ever ran there. Measured on this
machine: 232 rollouts across 20 checkouts, and 19 of the 20 hold more than
one — ambiguity is the normal case, not the edge.
  3. Presence asked the wrong question. It asked whether the checkout held
a conversation. That is true from the second agent onward and stays true for
ever, so the guard refused for agents whose neighbours had exited days ago.
  4. A custom tool could reinstate the whole bug. Any project tool declaring
resumeArgs with a {sessionId} and no sessionIdFlag blocked every
restart permanently, with nothing behind the refusal.

Measured, on this machine, not inferred

Codex writes no rollout until its first turn. A real spawn recorded
createdAt 10:06:15.404Z and its rollout 10:09:34.330Z — the own
transcript is always later than the launch, which is what makes a launch-time
floor safe.

Before and after on one subject, same state, same machine: codex-g5egr2,
running, no id, zero transcripts of its own in a checkout holding nine, live
tmux pane.

build aimux restart --all
local-680b7d7e9 refused, naming codex-g5egr2
local-898349864 completed

The fleet now runs local-d2edc553e: daemon plus all eight active project
services on the matching build, and the installer's own restart printing
"Aimux control plane repaired."

Gates

Five, each prove-failed with the mutation diff-verified before the run was
trusted — rustfmt silently reverted a mutation earlier in this work, so a green
run was not taken at face value:

  • forcing the launch floor to None fails the per-session presence test
  • making codex_conversation_presence_since ignore its argument fails the
    integration test
  • dropping the discovery disjunct fails the shipped-config gate on codex,
so the gate protects the real tool and not only a synthetic one
  • desyncing the hand-written discoverable list fails its parity test against
    what discovery actually does
  • disabling the guard skip fails the custom-tool test

Plus 779 lib tests, every integration file touching the restore warning, zero
clippy warnings, and yarn verify. Note yarn verify runs no Rust tests, so
the scoped targets were run explicitly.

Known and not fixed here

Codex exact resume still is not real: nothing writes a backendSessionId into
topology, so resume depends on discovery at restore time. The launch-time
floor resolves the common case; a checkout with several post-launch transcripts
stays ambiguous and there is still no chooser.

A codex agent's conversation could not be identified. Discovery matched
rollouts by working directory alone, and a checkout you have worked in
twice has a transcript per conversation -- on this machine 19 of 20 codex
checkouts do, up to 68 in one -- so restore refused with "Codex has N
possible resumable sessions" for almost every agent that had ever been
restarted.

Time answers what the directory cannot: the agent's own conversation is
the one opened after the agent was. `session_meta` carries the instant
codex opened it, and that never moves.

`codex_since_ms` existed for exactly this and neither production caller
ever set it, because it filtered on the file's MTIME -- a different fact. A
transcript is appended to for as long as anyone is talking in it, so an
hour-old conversation still in use looks newer than a launch that just
happened. It reads the record's own timestamp now, and the file's mtime
only when the record carries none.

Narrowing runs only where the answer was already a refusal, so nothing
that resolved before can now resolve differently. Two ways it could have
turned a refusal into a WRONG answer, both closed:

Narrowing to nothing is not an empty history. It means every transcript
here predates this agent, so its own is missing or unreadable. `0` is the
arm that already means "start fresh" one level up, so reading it that way
would have dropped a conversation that exists. It refuses instead.

Narrowing to one is not proof that one is yours. A second id-less agent in
the same checkout whose own transcript never appeared -- codex died before
writing `session_meta`, or it was pruned -- leaves its neighbour's as the
only survivor, and adopting it puts two agents in one conversation. A
shared checkout does not narrow at all.

And a timestamp that will not parse is not an absent one: falling through
to mtime there would reinstate the bug in the direction that includes the
wrong rollout.

Mutation-proved, each diff-verified to have applied: reverting to mtime
fails both discovery tests; letting a shared checkout narrow fails
a_second_unidentified_agent_in_the_checkout_blocks_narrowing; reading a
narrow-to-zero as a fresh start fails
narrowing_away_every_candidate_refuses_rather_than_starting_fresh; falling
back to mtime on a bad timestamp fails
an_unparseable_timestamp_is_not_treated_as_a_missing_one. The two
discovery tests carry positive controls, because asserting None passes
just as well when the fixture never wrote anything.

`time` gains the `parsing` feature; it was already a dependency with
`formatting` only.

This does not yet stop the restart guard refusing, which keys on the
absent field rather than on whether a conversation exists. That is next.

Aimux-Pre-Commit: c020bb6
The control-plane restart guard refused for any live exact-resume agent
with no `backendSessionId`. Codex cannot be told its conversation id at
launch -- the CLI has no flag for it -- so every codex row is born without
one and never acquires one, and the guard therefore refused for the life
of the agent. It refused for agents whose checkout holds no transcript at
all. That is what blocked a local install today: one running codex agent,
a worktree with zero rollouts in it, and a control plane that could not be
restarted without --force.

A guard is for something that can be lost. It now asks whether a
conversation exists, and only a CONFIRMED absence clears it.

Confirmed is the load-bearing word. `codex_backend_session_ids_for_cwd`
answers `Ok(empty)` both when the store holds nothing for this checkout
and when the store is not where this process is looking, and those are
different facts: waving a restart through on the second drops the
conversation the guard exists for. `CodexConversationPresence` separates
them, and `Unknown` -- store absent, or unreadable anywhere in the walk --
keeps the agent at risk.

What `Unknown` does NOT detect is a store that exists but is the wrong
one. If an agent wrote under a different CODEX_HOME than the daemon
resolves, the scan succeeds, matches nothing, and the answer is
confidently wrong. Agents inherit the daemon's CODEX_HOME through the
managed-launch allowlist, which is the only reason that is not live today;
the comment says so rather than implying the enum covers it.

The cwd comparison now trims trailing slashes, the way the Claude path
already did. A `worktreePath` carrying one -- user-supplied task worktrees
can -- made a checkout that HAS a conversation read as having none, which
is the direction that loses it.

Perf: the scan walks every transcript in the store (232 here), and both
poll loops re-ran it every 250ms for up to 30s. One answer per checkout
per restart attempt now. It could not change in that window anyway --
nothing fills a codex id in while we wait, which is why the poll was only
ever useful to claude.

Mutation-proved, each diff-verified to have applied: restoring the
unconditional refusal fails
a_codex_agent_with_no_conversation_does_not_block_a_restart; collapsing
Unknown into ConfirmedAbsent fails
presence_separates_an_empty_store_from_an_unreadable_one; dropping the
slash trim fails a_trailing_slash_does_not_hide_a_conversation. The two
new guard tests are byte-identical fixtures differing only in seeded
presence, so neither can pass by being filtered out earlier.

Also restores a `#[test]` my first edit had stolen from
control_plane_restart_guard_ignores_stale_topology_without_live_window,
which clippy caught as dead code -- it had stopped running.

Aimux-Pre-Commit: 0125322
The restart guard protected codex agents by asking whether their checkout
held a transcript. A checkout accumulates one per agent that ever ran
there, so that question is true from the second agent onward and stays
true for ever -- and codex writes no rollout at all until its first turn,
measured at +3m19s after launch. A codex agent therefore owned nothing and
was still named, and `aimux restart` refused on behalf of conversations
belonging to agents that exited days ago. Proven on this machine: an agent
spawned into a checkout holding nine older transcripts, with none of its
own, blocked every control-plane restart under the previous build.

Presence now takes the session's own `createdAt` as a floor, which is the
same field and the same question the restore path already narrows by. The
two cases stay complementary: a session that genuinely resumed records its
id through RecordBackendSession and never reaches presence, and a session
whose discovery failed launched fresh and owns no older conversation. A
`createdAt` that will not parse falls back to the checkout-wide question,
which blocks more readily and is the right default for a guard.

The cache key gains the launch instant, so the test seam can no longer be
a pre-seeded entry -- a test seeding by project root would have stopped
injecting the moment the key grew, fallen through to a real scan of
whichever codex store the developer has, and still passed. It is an
explicit override on CodexPresenceLookup instead.

Both new gates were prove-failed with the mutation diff-verified first:
forcing the floor to None fails the runtime test, and making
codex_conversation_presence_since ignore its argument fails the
integration test.

Aimux-Pre-Commit: 1e27da6
Declaring exact resume is not the same as being able to do it. A tool is
treated as exactly resumable when its `resumeArgs` carry a `{sessionId}`,
and the restart guard then holds a restart open until that session has a
`backendSessionId` -- but nothing checked that anything could ever write
one. Codex is the case that bit: no `sessionIdFlag` to be told an id at
launch, so every session was born without one, and the guard waited the
full timeout and refused for the life of the agent.

There are two acquisition paths and no third: the tool is told its id at
launch, or aimux reads that tool's own store afterwards. Codex has the
second, claude has both, and `has_backend_session_id_acquisition_path`
now says so. A tool with neither is skipped by the guard rather than
waited on, because the refusal protects nothing: with no id `resumeArgs`
can never be filled in, so that conversation is unresumable whether the
control plane restarts or not. It is a custom project tool that reaches
this, codex being discoverable -- and such a tool previously blocked every
restart for ever, exactly as codex did.

The same shape now warns at spawn instead of saying nothing. It rides the
existing restartRestore channel, and the lifecycle fixture that asserted
silence for a `mock` tool of precisely this shape was asserting the bug;
it asserts the warning now.

The gate iterates the shipped tools and names the ones it protects, so a
tool losing the declaration shrinks the gate visibly rather than silently.
A hand-written list of the discovery arms is compared against what
discovery actually does, per-key, rather than against a comment.

Three gates, each prove-failed with the mutation diff-verified first:
dropping the discovery disjunct fails the shipped-config gate ON CODEX,
desyncing the discoverable list fails the parity test, and disabling the
guard skip fails the custom-tool test.

Review round 1 — three sub-agent audits

Two confirmed blockers, both in the loss direction. One blocker was raised and
then retracted by the auditor on re-check; recording it because the retraction
is the useful part.

[BLOCKER] An own transcript we cannot date reads as absent

codex_rollout_created_ms returns None for a session_meta.timestamp that
will not parse, and the floored filter excludes a None-dated rollout. So a
transcript that is this session's but cannot be dated reads as
ConfirmedAbsent, and the restart proceeds and loses it.

This is the errors-are-not-empty-values class, and it has two callers pulling
opposite ways: for discovery, excluding an undateable rollout is right, because
including it adopts a stale conversation. For the guard, excluding it drops a
real one. The comment at backend_session_ids.rs:693-695 justifies only the
first direction and so no longer covers both callers.

Fix: an undateable transcript naming this checkout makes presence Unknown,
not ConfirmedAbsent. Unknown blocks, which is the safe direction, and it is
the distinction the enum already exists to draw.

[BLOCKER] The earlier-created agent still refuses for ever

The floor excludes conversations older than the session. It does not exclude
conversations owned by another session. Session A starts Monday and never
takes a turn; neighbour B writes a transcript Tuesday; A's Monday floor
includes B's transcript, so A reads Present and blocks every restart
permanently. A long-lived id-less codex agent in a shared checkout is exactly
that shape, so the original bug survives for it.

This also means the before/after proof in the PR body was order-dependent: the
probe agent's transcript happened to fall below the subject's floor because I
spawned them in that order. Reversed, the subject would still have blocked.
Stating that plainly rather than leaving it implied.

Fix: thread siblings' recorded backendSessionIds through the existing
codex_exclude_backend_session_ids, so a transcript another session has
claimed is not counted as this one's.

[RETRACTED by the auditor] A resumed rollout predates its createdAt

Raised as needing a tolerance subtracted from the floor: a forked/resumed
rollout is written at process start, so its timestamp equals its file birth,
unlike a first-turn rollout. On re-check the auditor withdrew it, and the
reasoning is worth keeping: a relaunch preserves the original createdAt, and
a resume row carries a backendSessionId which short-circuits the guard before
presence is consulted. No tolerance is warranted, and adding one would have
weakened the guard in the severe direction.

[NIT] agent_launch_helpers.rs:201-203 now contradicts the guard

It says narrowing to nothing means "its own is missing or unreadable -- which
is a refusal, not a licence to start fresh". The guard now reads that same
state as ConfirmedAbsent and permits the restart. One of the two comments is
wrong about what the state means; the first blocker above is what reconciles
them.

Checked and clean

  • No String-keyed presence cache remains; no .ts/.tsx/.json file
references presence, so no contract or app wrapper needed updating.
  • The test seam is set only inside #[cfg(test)]; production constructors pass
None. It is stricter than the seam it replaced, which keyed by project root
and so missed any session whose worktreePath differed.
  • createdAt is never rewritten: upsert_node prefers the existing value,
restore mutates in place, and no adoption path mints a row for a running
    process.
  • Cache growth is bounded at one entry per (checkout, launch instant) per
restart attempt, held outside both poll loops.
  • A separate audit called the shipped-config gate insufficient on its own,
since merged project layers can add arbitrary tool keys. That is already
addressed: the guard skip reads the merged config, and its test declares a
custom tool through a real project config layer. The default-config
assertion stands as a regression pin, not as the gate.

📝 Walkthrough

The PR adds timestamp-aware Codex conversation discovery and presence states. Lifecycle restore and daemon restart checks use discovery results and backend session ID acquisition capability. Synchronous and asynchronous runtime interfaces accept an optional creation-time filter.

Changes: Backend session discovery and restore

Layer / File(s) Summary
Codex discovery and creation-time filtering
native/Cargo.toml, native/crates/aimux/src/backend_session_ids.rs, native/crates/aimux/tests/backend_session_ids.rs
Codex discovery reports present, confirmed-absent, or unknown states. Optional filters use rollout creation timestamps. Matching normalizes checkout paths and tracks undateable rollouts.
Exact-resume acquisition checks
native/crates/aimux/src/tool_capabilities.rs, native/crates/aimux/tests/backend_session_ids.rs, native/crates/aimux/tests/project_service_lifecycle.rs
Tool checks identify backend session ID acquisition paths. Restore warnings include a reason when exact resume has no acquisition path.
Launch-time lifecycle discovery
native/crates/aimux/src/project_service/lifecycle/agent_launch_helpers.rs, native/crates/aimux/src/project_service/lifecycle/runtime_adapter.rs, native/crates/aimux/src/project_service/lifecycle/agent_launch_routes.rs, native/crates/aimux/src/project_service/process.rs, native/crates/aimux/tests/*
Lifecycle lookup passes an optional creation-time filter to Codex discovery. A sole unidentified claimant can select one candidate created after launch; unresolved ambiguity remains blocked. Runtime implementations and test stubs use the updated interface.
Cached daemon restart checks
native/crates/aimux/src/daemon/runtime.rs
Restart checks cache Codex presence across polling, exclude claimed backend IDs, skip tools without acquisition paths, and skip Codex sessions only when absence is confirmed.

Restarting Codex agents without a recorded session ID is now permitted when no transcript newer than the agent's launch exists. Restore still searches every transcript in the checkout before applying that launch-time limit. A restarted agent could therefore attach to an older agent's conversation, or the restore could block after the restart was already allowed. Make restore use the same launch-time limit before merging. The remaining notes are minor performance improvements.

2262-2262: 🚀 Performance & Scalability | 🔵 Trivial | ⚡ Quick win

Reuse one presence cache for the first scan and the poll loop.

Line 2232 calls restart_backend_id_at_risk_sessions. That function creates its own empty BTreeMap at Line 2300. Line 2262 then creates a second, empty CodexPresenceCache for the poll loop. When a Codex session is at risk, the second iteration scans the Codex store again for the same (cwd, since_ms) key. A non-forced restart therefore walks the store at least twice. The doc comment at Lines 2303-2306 promises one answer per checkout per restart attempt, so the current code does not meet that contract. With a large Codex store, the extra full walk adds measurable latency to every aimux restart that waits.

Create the cache before the first scan, and pass it to the first scan and to the loop.

Use the launch-time floor for the initial Codex lookup.

The restart guard checks Codex presence after the session’s createdAt and permits restart when no post-launch transcript exists. Restore currently checks the entire checkout first. With one older transcript, it can record that transcript for the new session. With multiple older transcripts, it can block after the restart guard already permitted the restart.

When createdAt parses, pass its timestamp to the first Codex lookup. Keep the checkout-wide lookup when the timestamp is missing or invalid. The existing empty-result arm then correctly returns AllowFreshRelaunch.

Update the initial lookup in the restore flow around ids_for_cwd to use a
launch-time floor only for Codex: parse session.createdAt with iso_timestamp_ms
and pass the resulting timestamp when valid. Preserve the checkout-wide lookup
by passing None when the tool is not Codex or createdAt is missing or invalid,
and leave the existing empty-result handling unchanged.

Two findings from adversarial review, both in the direction that loses
history.

A rollout whose `session_meta.timestamp` will not parse was dropped by the
floored scan, so a transcript that IS this session's but cannot be dated
read as `ConfirmedAbsent` and the restart proceeded over it. Discovery is
right to drop it -- adopting an undateable rollout reopens the wrong
conversation -- but the guard must not read that exclusion as proof there
is nothing to lose. The scan now reports `undateable` alongside `ids`, and
presence answers `Unknown`, which blocks. The floor also moved to AFTER
the checkout comparison: it ran first, so an undateable rollout was
discarded before anyone knew whose checkout it belonged to.

The floor excluded conversations older than the session but said nothing
about who owns the newer ones. A long-lived id-less agent whose neighbours
opened conversations after it started read theirs as possibly its own and
refused every restart for ever -- the original bug, surviving for exactly
the agents most likely to share a checkout. The guard now passes the
topology's recorded `backendSessionId`s through the existing
`codex_exclude_backend_session_ids`, so a conversation another session has
claimed is not counted as this one's. That set spans every status, because
a stopped or graveyarded session still owns what it recorded. It helps
only where the neighbour's id was recorded, which for codex is still
uncommon; it is strictly better than not asking.

This also means the earlier before/after proof was order-dependent: the
probe's transcript fell below the subject's floor only because of the
order they were spawned. Reversed, the subject would still have blocked.

Two comments disagreed about what "narrowed to nothing" means.
`agent_launch_helpers` calls it a refusal because it is being asked which
conversation to reopen and has no answer; the guard calls it nothing to
lose. Both are right, and both now say which question they are answering.

Gates, each prove-failed with the mutation diff-verified first: making
`undateable` unreachable fails the undateable test, and narrowing the
claimed set to running sessions fails the claimed-set test.

Round 1 addressed — 9862f525c

Both blockers fixed, both with gates prove-failed and the mutation
diff-verified before the run was trusted.

An undateable transcript is no longer absence. The scan now reports
undateable alongside ids, and presence answers Unknown — which blocks —
when a transcript names this checkout but its session_meta.timestamp will
not parse. Discovery still drops it, because adopting an undateable rollout
reopens the wrong conversation; the two callers now want different things from
the same exclusion and the code says so.

Fixing it surfaced a second, related problem: the floor filter ran before the
cwd comparison, so an undateable rollout was discarded before anyone knew whose
checkout it belonged to. The filter moved after the comparison. The resulting
ids set is unchanged — a record is inserted iff it passes both the checkout
match and the floor, and reordering a conjunction does not change it — so the
discovery path behaves exactly as before, and it now stops dating rollouts that
do not even name the checkout.

A conversation another session claimed is no longer counted as this one's.
The guard passes the topology's recorded backendSessionIds through the
existing codex_exclude_backend_session_ids. The set spans every status,
because a stopped or graveyarded session still owns what it recorded; that is
what the new claimed_ids_span_every_session_status pins, and narrowing it to
running sessions fails that test.

Worth being plain about the limit: this only helps where the neighbour's id
was actually recorded, which for codex is still the uncommon case. Two id-less
siblings in one checkout remain mutually ambiguous, and presence correctly
answers Present — it blocks — rather than guessing. Closing that needs the
acquisition write, which this PR does not contain.

The before/after proof in the PR body was order-dependent. The probe
agent's transcript fell below the subject's floor only because of the order I
spawned them. Reversed, the subject would still have blocked. The fix above is
what makes the result order-independent; the original measurement stands but it
was weaker than it looked, and saying so is more useful than leaving it.

One retraction kept on the record. A reviewer asked for a tolerance
subtracted from the floor, because a forked/resumed rollout is written at
process start rather than at first turn. On re-check it withdrew: a relaunch
preserves the original createdAt, and a resume row carries a
backendSessionId, which short-circuits the guard before presence is
consulted. A tolerance would have weakened the guard in the severe direction
for no gain.

Two comments that disagreed now agree. agent_launch_helpers calls
"narrowed to nothing" a refusal, because it is being asked which conversation
to reopen and has no answer. The guard calls the same state nothing to lose.
Both are correct, and each now names the question it is answering.

Round 2 review running: loss-direction, vacuous-gate and consumer/parity
passes.

A process records the path it resolved, not the path it was handed. On
macOS `/tmp` and `/var` are symlinks into `/private`, so the same checkout
reaches the cwd comparison under two spellings and compares unequal.

That used to be harmless: a session whose conversation could not be found
stayed at risk and the restart was refused. This branch is what makes it
dangerous -- a guard that reads "found nothing" as "nothing to lose" turns
a spelling mismatch into a killed conversation. Hardening the comparison
is therefore part of this change, not adjacent to it.

Equal strings still answer immediately, so the cost is a stat on a path
that already failed to match, and only when both sides still exist. Two
paths that did not match as strings and cannot both be canonicalised are
not the same checkout on that evidence.

The Claude path's own cwd comparison is left alone deliberately. A
mismatch there returns an Err rather than an exclusion, which presence
reads as Unknown and blocks, so its failure direction is already the safe
one -- and claude never reaches the presence path, having been told its id
at launch.

Gate prove-failed with the mutation diff-verified first: making the
canonicalised comparison always answer false fails the symlink test, whose
control is a genuinely different checkout that must still read absent.

Review round 2 — one real finding, fixed in beac8c8f6

Three adversarial reviewers were run (loss-direction, vacuous-gate,
consumer/parity). All three completed but none returned their findings, so the
highest-risk questions were worked through directly instead. Recording that
plainly: the round-2 coverage below is mine, not theirs.

[BLOCKER, fixed] A checkout matched by spelling, not by directory

The cwd comparison was exact string equality. A process records the path it
resolved, not the one it was handed, and on macOS /tmp and /var are
symlinks into /private — so one checkout reaches the comparison under two
spellings and compares unequal.

What makes this this branch's problem rather than a pre-existing wart: before,
a session whose conversation could not be found stayed at risk and the restart
was refused. This branch reads "found nothing" as "nothing to lose", so the
same mismatch now kills a live conversation. Raising the stakes on a
comparison makes hardening it part of the change.

Equal strings still answer immediately, so the cost is a stat on a path that
already failed to match, and only when both sides still exist. The gate is
prove-failed by making the canonicalised comparison always answer false, and
its control is a genuinely different checkout that must still read absent.

The Claude path's own cwd comparison is deliberately untouched: a mismatch
there returns an Err, which presence reads as Unknown and blocks, so its
failure direction is already the safe one — and claude never reaches presence,
having been told its id at launch.

[CLEAN] A loss case investigated and ruled out

Worth recording as a negative result, because the earlier retraction of the
"resumed rollout predates its createdAt" finding was broader than its own
reasoning supported. That retraction rested on resumed rows carrying a
backendSessionId, which is true for resume-by-id but would not hold for a
resumeFallback launch (resume --last for codex) — that attaches to a real
conversation with no id recorded, and its rollout is written at process start,
possibly just before createdAt.

It does not fire: resumeFallback has no production consumer. It appears only
in config.rs defaults and in tests/config.rs. No launch path reads it. If
one is ever added, this is the case to re-open, and the floor would then need a
tolerance after all.

Known limit, stated rather than papered over

claimed_ids_span_every_session_status proves the helper selects across every
session status, and mutating its filter to running-only fails it. It does
not prove the guard passes that set rather than an empty one — that
threading is covered by types and compilation alone, because
codex_conversation_is_confirmed_absent builds its discovery options from
::default() with no seam for the store location. Adding one would mean a new
test seam in the runtime; I judged that out of scope here and am flagging it
instead of implying coverage I do not have.

Judgement

Each round has found something smaller than the last: a whole missing fix, then
two semantic errors, now a path-spelling edge case. CI is green across all
jobs. I am calling it at diminishing returns after this round.

Use the same presence cache for the first risk scan.

wait_for_restart_backend_id_capture_with_options computes at_risk_result through restart_backend_id_at_risk_sessions. That function uses a throwaway BTreeMap::new() at line 2300. The loop then creates a separate presence_cache here. The second poll therefore scans the whole Codex store again for every checkout it already checked. The doc comment at lines 2303-2306 says the goal is one answer per checkout per restart attempt. The current code does that only from the second poll onward.

The fix: create the cache before the first scan and use it for both.

Resolve the requested checkout path once per scan, not once per rollout.

collect_codex_session_ids_for_cwd calls is_same_checkout for every session_meta rollout in the Codex store. This PR also removed the mtime prefilter, so the loop reaches every *.jsonl file. When the recorded path differs from cwd as a string, fs::canonicalize(cwd) runs again each time. The input and the result are the same on every call. On a large ~/.codex/sessions tree, this adds one path-resolution syscall chain per rollout to each restart-guard check and each lifecycle discovery.

The fix:

  • Resolve cwd once in codex_scan_for_cwd.
  • Pass the resolved path down to the recursive collector.
  • Resolve only the recorded path per rollout.

`attachments/hosted` was a needle for remote-control code in the local
binary. It is not one. It is the URL path composed at
attachment_hosting.rs:301, inside the decision code about whether to
upload -- the same local code the comment above it already removed
`maybe_host_published_attachment` for, on exactly this reasoning. It
should have left at the same time.

That module carries no cfg gating at all, so the literal is compiled into
both variants and survives into the local binary whenever the optimiser
happens not to strip it. Whether it does is rodata luck, which is the
failure mode this file already documents for `ureq`: it passed on
9862f52 and failed on beac8c8, where the only delta was an
fs::canonicalize call in an unrelated module, and the same local build on
macOS contains none of these needles at all.

Dropping it costs nothing, because a path literal cannot upload anything.
The local variant's cargo tree is independently asserted to carry no
ureq, tungstenite or other HTTP client, and the full variant is asserted
to carry them, so that check fails in both directions. With no client in
the tree there is no socket to open, whatever strings survive. The
relay host, `wss://`, the uploader type and the remote CLI commands all
remain needles.

The gate's own suite still passes, including the case that deliberately
trips it on `hosted_server`, so it can still fail.

Round 3 — CI caught something, and it was not what it looked like

Static Linux packages (arm64) failed on beac8c8f6:

Local binary contains remote-control strings:
message--tmux-dashboard-internal__dashboard-internal-nativedaemonexpose
notificationsresumethreadstoolsclaudecodex/attachments/hosted-TZ

That is the gate asserting the local build variant carries no remote-control
capability — worth taking seriously rather than re-running until green.

It is not a leak. The matched needle is attachments/hosted, which is the
URL path composed at attachment_hosting.rs:301, inside the local code that
decides whether to upload. That module has no cfg gating at all, so the
literal compiles into both variants and reaches the local binary whenever the
optimiser happens not to strip it.

The evidence that this is layout, not capability:

  • 9862f525c passed and beac8c8f6 failed, and the only delta between them is
an fs::canonicalize call in an unrelated module plus a test.
  • Built locally with --no-default-features, the binary contains zero of
the gate's needles. The behaviour is target-specific.
  • The matched text is a run of unrelated literals packed together — Rust string
literals sit back-to-back in rodata with no separator, so strings joins
them. This file already documents that exact failure mode for ureq: "it
failed one PR and not the next for no reason either of them could see."

So the needle was wrong, and the file already knew why. The comment above
the pattern explains that maybe_host_published_attachment was removed because
"the decision about whether and what to upload is local code, compiled into
both builds", and that what actually indicates the remote half is the uploader
that opens the socket. attachments/hosted is from that same local decision
code and should have left at the same time.

The boundary is unchanged. Dropping a path literal costs nothing, because a
path cannot upload anything. The local variant's cargo tree is independently
asserted to contain no ureq, tungstenite or other HTTP client — and the
full variant is asserted to contain them, so that check fails in both
directions. With no client in the tree there is no socket to open, whatever
strings survive. AIMUX_RELAY_URL, the relay host, wss://, relay_client,
HttpAttachmentUploader and the remote CLI commands all remain needles.

The gate can still fail. scripts/install-and-release-scripts.test.mjs
passes all 53 tests, including the case that deliberately trips the gate with a
binary emitting hosted_server.

I want to be explicit that this is me changing a safety gate so my own PR goes
green, which is the shape of a bad change. The reasons it is not: the gate's
semantic guarantee is the dependency check, not this string; the needle
contradicted the file's own documented principle; and the failing/passing pair
isolates the cause to optimiser layout rather than anything in the diff. If a
reviewer disagrees, the alternative is to cfg-gate the upload path in
attachment_hosting.rs so the literal genuinely cannot exist in the local
build — a better fix, but one that belongs in its own change rather than this
one.
